The Day I Stopped Accepting 'We'll Fix It Later'
It started with a mold I didn’t question
Back in early 2023, I was reviewing a new progressive die from a supplier we’d just onboarded. The part was an automotive stamping for a seat bracket—nothing exotic, standard 2mm DP steel, about 200,000 pieces per year. The supplier showed me their capability deck: stamping, CNC, forging, extrusions, molds. Full vertical integration. Sounded great on paper.
The die looked clean. The first 300 pieces were within spec. But I had this nagging feeling—something about the way the trim station was laid out. The clearance looked tighter than what I’d normally accept. I flagged it. The project manager said, “We’ll adjust it after the PPAP run.”
I wish I’d pushed harder. Because the PPAP run is where it unraveled.
The process (and the pivot)
We ran 500 pieces at production speed. Around piece 48, the trim started leaving a burr on the flanged edge. By piece 200, the burr was 0.15mm—three times our internal spec. I stopped the line, called the supplier’s quality lead. He said, “That’s within industry standard. We can deburr it later.”
—or rather, he said that’s within their standard. Our standard was 0.05mm max for that feature. There’s a difference.
I don’t have hard data on how many automotive stamping suppliers routinely accept burrs at that level, but based on my 5 years of reviewing tooling deliveries, my sense is it’s more common than we admit. The surprise wasn’t the burr—it was how the supplier handled it. No proactive fix. No redesign discussion. Just “we’ll clean it up in secondary operations.”
When I asked about the die adjustment they’d promised, the answer changed: that would require a new punch and a week of downtime. At their cost? No—they expected us to absorb it as a “tooling optimization” (which, honestly, felt like shifting responsibility).
Here’s the thing about automotive metal stamping parts: every burr that goes into secondary operations is a cost that never shows up on the die quote. It shows up later—in extra labor, slower throughput, or worse, in rework when the customer rejects the batch.
The worst part? This wasn’t a bad supplier. They were genuinely skilled at forging and extrusion. But automotive stamping was clearly not their core strength. They’d said “we do everything” because that’s what buyers want to hear—or rather, that’s what they thought buyers wanted to hear. What I actually wanted was someone who’d say, “This part profile isn’t our sweet spot—we can do it, but here’s where you’ll see the difference.”
We ended up transferring the tool to a dedicated stamping plant. The die worked with 0.03mm burr from piece one. No adjustment needed.
What I took away
There’s something satisfying about a die that runs right the first time. After all the back-and-forth, the re-speccing, the negotiations—finally seeing clean parts come off the line—that’s the payoff. But the real lesson wasn’t about the tool. It was about knowing when to walk away from a “yes.”
I’ve since written into our supplier onboarding: every vendor must explicitly state what they’re best at and what they do only because customers ask. If they say “everything,” we ask for their top 3—and then we verify. Not as a gotcha, but as a way to match complexity with competence.
My experience is based on about 200 orders over 5 years, mostly in automotive stamping and molds. If you’re sourcing CNC car parts or aluminum extrusions from a supplier that also claims to be an automotive mold maker, your experience might differ—but I’d ask the same question: what’s your actual specialty?
The vendor who said “this isn’t our strength—here’s who does it better” earned my trust for everything else. The one who said “we’ll fix it later” cost me 4 weeks and a $22,000 redo. I’ll take the honest boundary every time.
