KYB Strut Assemblies, a Wrong Upper Control Arm, and the Real Differential Cost
I coordinate urgent parts orders for a repair shop that handles late-model trucks and classic GM builds. In my role, I’m the person you call when a part isn’t here and the truck has to be on the trailer Saturday morning. I’ve done this for five years and probably 200-plus rush orders. Some are boring. This one wasn’t.
The call that started it
It was a Thursday evening in March 2024, around 7:15 p.m. A customer we’d worked with before had a 2018 F-150 scheduled for a suspension refresh: new upper control arms, KYB strut assemblies up front, and rear shocks. The truck was supposed to be in a local off-road rally the following Saturday, and the shop that had the truck had already overbooked. So the customer called us.
“Can you do it?” he asked.
We don’t normally do suspension work for other shops, but we do stock some common parts. We had one KYB strut assembly on the shelf — or rather, one for the front left. The front right strut and the rear pair of KYB shocks were coming from a distributor two states away. Normal turnaround was three business days. We’d have to pay overnight freight and have someone at the shop by 6 a.m. Friday.
That’s the part of my job that doesn’t make sense unless you’ve lived it: the value of a guaranteed overnight delivery isn’t the speed. It’s the certainty. A lower price with “estimated delivery in 3–5 days” doesn’t help you when a truck has to move on Saturday.
The first mistake: upper control arms aren’t universal
On Friday morning, the KYB strut assemblies arrived. The customer had also asked us to source the upper control arms. He’d searched “upper control arms KYB” and assumed KYB made them. They don’t. KYB makes struts and shocks, and their strut assemblies are excellent for this truck — but control arms are a different component made by other companies.
We ordered a well-known aftermarket brand and didn’t double-check the ride height variant. The truck was a 2.7L EcoBoost with the sport suspension, which sits about an inch lower than the standard F-150. The control arms we ordered were for the standard height. They bolted on, but the ball joint angle was off by a few degrees. It wasn’t a visual issue until you put the truck’s weight on the wheels. Then the upper arm’s bump stop and the spring seat were kissing. Not acceptable.
I knew I should check the left and right part numbers separately. But I thought, “how different could they be?” Well, they’re different. The left and right arms are mirrored, but part numbers always matter for these trucks. That was the one time I skipped the second look.
Here’s where I admit something: I’m not a suspension engineer. I can’t speak to ball joint angles beyond how to measure static ride height. What I can tell you from a sourcing perspective is that if a truck has a factory height package, don’t assume standard arms fit. Check the VIN and look for the suspension code before ordering.
The overnight fix
We had maybe 18 hours left. The customer wasn’t angry, which was somehow worse. He just said, “Let me know what you need me to pay for.”
I called the distributor that had sold us the wrong arms. They had the correct part in stock in a warehouse about 140 miles away. We paid an extra $130 for a courier run, on top of the $84 we’d already spent on the first overnight delivery. The correct arms arrived at 10:47 p.m. Friday. My technician swapped them in a little under two hours. By midnight, the F-150 stood on its own weight with KYB strut assemblies up front, KYB rear shocks, and correct upper control arms. No clunk, no contact, no drama.
The rally started Saturday at 8 a.m. The owner made it. He sent us a photo from the trail and wrote, “Strange that the old man is happy.” I still don’t know what he meant.
A side quest: 454 fuel pump, RCB S27 brake caliper, and a differential question
While we were waiting on the courier, that same customer asked about a second project: a mid-70s Chevy pickup he was restoring. He needed a 454 fuel pump and an RCB S27 brake caliper. He also asked the classic question: how much does a differential cost?
I’m not a powertrain engineer, so I can’t give you flow specs for a big-block 454 fuel pump off the top of my head. What I can tell you from a parts coordination standpoint is to match the pump to the intake style and model year. A 454 from a 1970 pickup and a later motorhome use different pump offsets. Same thing with brake calipers: an RCB S27 caliper has a specific bore and bracket design. We don’t stock them, so I recommended a brake specialty supplier. This gets into drivetrain territory that isn’t my expertise.
On the differential front, the honest answer is “it depends.” As of January 2025, I checked public listings on RockAuto and Summit Racing to sanity-check what I tell customers. For a common light-duty rear axle, a remanufactured differential assembly runs roughly $500–$1,200 in parts. A complete drop-in axle assembly with original-equipment components can be $1,500–$4,000 or more depending on ratio, locking mechanism, and axle width. Install labor adds another $300–$800 at an independent shop. So if someone asks how much a differential costs, the real question is whether they mean a set of gears, a third member, or an entire housing with axles.
My experience with differential pricing is based on a limited sample — mostly Chevy 10-bolt and Ford 8.8 axles on half-ton trucks. If you’re working with a heavy-duty axle or a weird Euro setup, your number can be way off.
What I’d do differently now
That job taught me a few things, and I’ll keep it short because you probably have parts to order.
- Never assume a component category maps to a brand you search. If someone types “upper control arms KYB,” take a second to clarify what they actually need.
- Check the suspension code and VIN before ordering arms or struts. “Same year, same model” is a starting point, not a confirmation. The 20% of trucks with a factory height package are exactly where the surprise lives.
- When a deadline is tight, pay for certainty rather than speed. The $130 courier fee was less than the cost of a missed rally, let alone a bad ball joint.
This solution works for most street-driven trucks and stock-height SUVs. If you’re building a rock crawler with custom geometry or a lowered truck with modified spindles, it won’t. In that case, look into aftermarket control arms designed for your drop and a proper alignment after the strut assemblies go in.
If you’re not sure whether your parts are right, ask someone who does this all day. I’d rather get a ‘let me check’ from a parts coordinator than find out on Saturday morning that the upper control arm is the wrong one.
